The $4.3 Billion Price of Being Loved
For 54 years, Southwest let you sit anywhere you wanted. Then an activist investor ran the math on exactly what that freedom was costing — and the airline reversed five decades of identity in eighteen months. A differentiator customers love but won't pay a premium for isn't a moat — it's a subsidy the company hands out for free while every rival already learned to charge for the identical seat.
Southwest didn't lead with the identity-defining cut. It led with bags — a smaller, easier-to-justify monetization move — to prove the model and absorb the first wave of anger. Only once that landed did it take the bigger, more culturally loaded swing at seating.
Audit your own loved-but-costly quirks this quarter — the ones a competitor would happily charge $35 to $90 for — and reprice at least one of them yourself before an activist reprices all of them for you.
